What Causes Softgel Capsules to Lose Their Ideal Hardness?

Too hard? Too soft? Or inconsistent hardness within the same batch?

For softgel manufacturers, abnormal capsule hardness can be more than a minor quality issue.

It may lead to:

❌ Capsule deformation
❌ Sticking during production or packaging
❌ Brittleness or cracking
❌ Leakage risks
❌ Inconsistent product quality
❌ Problems during storage and transportation

But what causes softgel capsules to become too hard or too soft?

The answer usually isn't just one parameter.

Let's break it down. 👇

🔍 Why Does Softgel Hardness Matter?

The hardness and elasticity of a softgel shell directly affect its mechanical properties and overall quality.

A capsule that is too soft may deform easily, stick to other capsules, or become difficult to handle.

A capsule that is too hard may lose elasticity and become more susceptible to cracking or brittleness under certain conditions.

So the goal isn't simply to make softgels harder or softer.

👉 The goal is consistent and appropriate shell properties for the specific formulation and production process.

5 Key Factors That Can Affect Softgel Hardness

1️⃣ Shell Formulation

The shell formulation is one of the most important factors.

Key variables include:

• Gelatin type and concentration
• Plasticizer content
• Water content
• Raw material quality
• Other formulation components

The balance between gelatin, plasticizer, and moisture has a major influence on shell flexibility and hardness.

For example, excessive moisture loss may contribute to a harder, less flexible shell, while excessive plasticizer or residual moisture may contribute to a softer shell.

👉 The key is balance—not simply increasing or decreasing one ingredient.

2️⃣ Gel Mass Preparation

Before encapsulation, the gel mass needs to be properly prepared.

Important factors include:

🌡️ Heating temperature
🔄 Mixing time and efficiency
💨 Vacuum deaeration
⚖️ Gel mass homogeneity
💧 Moisture distribution

Poor mixing may result in inconsistent gel properties.

Insufficient deaeration can introduce air bubbles and affect ribbon quality.

That's why:

Consistent softgel quality starts with consistent gel mass preparation.

3️⃣ Encapsulation Parameters

Even when the shell formulation is correct, improper machine settings can create quality variations.

Pay attention to:

• Gel ribbon thickness
• Wedge temperature
• Die roll temperature
• Encapsulation speed
• Fill weight
• Sealing conditions

For example, inconsistent ribbon thickness can affect the shell characteristics of the finished capsule.

Improper sealing conditions may also affect capsule integrity.

👉 Softgel encapsulation is not simply a filling process. It is a precisely controlled process involving multiple interacting parameters.

4️⃣ Drying Conditions

This is one of the most critical stages.

And here's an important point:

Drying isn't simply about removing water.

The objective is to achieve the right final moisture balance and shell properties.

Important factors include:

🌡️ Drying temperature
💧 Relative humidity
⏱️ Drying time
💨 Airflow
📦 Capsule loading density
🔄 Tumble drying conditions

Insufficient drying may leave capsules too soft or increase the risk of sticking.

Excessive or overly aggressive drying may remove too much moisture and contribute to hardening or brittleness.

👉 The real goal is controlled and uniform moisture removal.

5️⃣ Storage & Environmental Conditions

Did you know that softgel hardness can continue to change after production?

Temperature and humidity can affect moisture migration and the mechanical properties of the shell.

Consider:

🌡️ Storage temperature
💧 Relative humidity
📦 Packaging conditions
⏳ Storage duration
🛡️ Packaging barrier properties

For example, high humidity may contribute to moisture uptake, softening, or sticking.

Very dry conditions may contribute to moisture loss, hardening, or brittleness.

That's why:

A capsule that looks perfect immediately after production may behave differently after storage.

🛠️ How to Troubleshoot Abnormal Hardness?

Don't change production parameters randomly.

Instead, identify where the problem first appears.

If capsules are TOO HARD:

Check:

✔️ Shell moisture
✔️ Plasticizer level
✔️ Gelatin formulation
✔️ Drying conditions
✔️ Storage humidity
✔️ Excessive moisture loss

If capsules are TOO SOFT:

Check:

✔️ Residual moisture
✔️ Plasticizer level
✔️ Gelatin concentration
✔️ Drying adequacy
✔️ Environmental humidity

If hardness varies within the SAME BATCH:

Pay special attention to:

✔️ Gel mass homogeneity
✔️ Ribbon thickness
✔️ Encapsulation parameters
✔️ Drying airflow distribution
✔️ Capsule loading density
✔️ Temperature and humidity variations

If capsules become HARDER during storage:

Investigate:

✔️ Moisture migration
✔️ Packaging performance
✔️ Storage humidity
✔️ Storage temperature

If capsules become SOFT or STICKY during storage:

Check:

✔️ Environmental humidity
✔️ Residual moisture
✔️ Packaging barrier properties
✔️ Storage temperature
✔️ Drying conditions

💡 How Can Manufacturers Prevent These Problems?

The best troubleshooting strategy is prevention.

A stable softgel production process should focus on several areas:

① Standardize Raw Materials

Maintain consistent specifications for gelatin, plasticizers, and other shell materials.

② Control Gel Mass Preparation

Keep heating, mixing, deaeration, and moisture conditions stable.

③ Monitor Critical Encapsulation Parameters

Control ribbon thickness, temperature, filling, sealing, and machine speed.

④ Optimize the Drying Environment

Don't focus only on temperature.

Consider the complete drying environment:

Temperature + Relative Humidity + Airflow + Drying Time + Loading Conditions

⑤ Monitor Quality During Storage

Don't evaluate the capsule only immediately after production.

Where appropriate, monitor hardness, moisture, appearance, and integrity during storage and stability studies.

⚙️ What About the Equipment?

Formulation is important—but equipment stability also matters.

A reliable softgel encapsulation system should provide stable control of critical parameters such as:

✔️ Gel ribbon thickness
✔️ Gel and wedge temperatures
✔️ Filling accuracy
✔️ Encapsulation speed
✔️ Die roll synchronization
✔️ Sealing conditions

Stable equipment performance can help reduce process variation and improve batch-to-batch consistency.

For softgel manufacturers, the question isn't only:

"How fast can the machine run?"

It's also:

"Can the machine maintain stable and repeatable process conditions throughout the production run?"

🎯 Final Takeaway

Abnormal softgel hardness is rarely caused by a single factor.

It can be the result of interactions between:

Formulation → Gel Mass Preparation → Encapsulation → Drying → Storage

A systematic troubleshooting approach can help manufacturers identify the root cause instead of simply adjusting parameters repeatedly.

👉 Consistent softgel hardness comes from controlling the entire process—not from adjusting a single parameter.

What softgel quality problem do you encounter most often—hardness variation, sticking, deformation, or leakage?

Avoid These Costly Mistakes When Operating a Blister Packaging Machine

Flat plate blister packaging machines are widely used in the pharmaceutical, nutraceutical, food, and medical device industries to package tablets, capsules, softgels, and other solid products. The machine forms blister cavities by heating and thermoforming plastic film, automatically feeds products into the cavities, heat-seals them with aluminum foil, and finally punches the web into finished blister cards.

In pharmaceutical manufacturing, blister packaging is far more than an attractive presentation. It protects products against moisture, oxygen, contamination, and mechanical damage while helping manufacturers comply with GMP requirements for product quality and traceability.

Proper operation, preventive maintenance, and process control are therefore essential for ensuring consistent packaging quality and maximizing equipment uptime.

1. Installation and Pre-Start Inspection

Reliable performance begins with proper installation. The machine should be mounted on a level, vibration-free foundation, with electrical grounding and utility connections meeting the manufacturer's specifications.

Compressed air should be clean, dry, and oil-free, typically operating within the recommended pressure range of 0.5–0.7 MPa, while the cooling system should provide stable circulation.

Before each production run, operators should verify:

▪ Safety guards and interlocks are functioning properly.
▪ All tooling and mechanical components are securely installed.
▪ Forming, sealing, and punching stations are free from debris.
▪ Cooling and pneumatic systems operate normally.
▪ Product-contact parts have been cleaned and sanitized according to GMP procedures.

2. Standard Operating Procedure

Before startup, prepare packaging materials such as PVC, PVC/PVDC, or aluminum foil, install the correct tooling, replace batch coding plates if necessary, and complete line clearance.

Allow the machine to reach operating temperature before production. Start at a low speed to verify blister forming, product feeding, heat sealing, and punching accuracy. Once stable production is confirmed, gradually increase to the target production speed.

All production activities should be documented through batch records and equipment logbooks to ensure full traceability.

3. Critical Process Parameters (CPPs)

Packaging quality depends on several interrelated process parameters, including:

▪ Forming temperature
▪ Sealing temperature
▪ Forming air pressure
▪ Sealing pressure
▪ Dwell time
▪ Machine speed

There is no universal parameter setting suitable for every application. Optimal conditions vary depending on packaging materials, product geometry, cavity depth, and production speed.

For example, insufficient sealing temperature may result in weak seals, while excessive temperature can damage aluminum foil or affect print quality. Likewise, inadequate forming pressure may produce shallow or distorted cavities.

Whenever packaging materials or products change, process parameters should be revalidated to ensure consistent quality.

4. Safe Machine Operation

Flat plate blister machines combine high temperatures, moving mechanical components, and pneumatic systems. Operators should receive formal training before operating the equipment.

Hands should never enter moving areas while the machine is running. Tool changes, material replacement, cleaning, or troubleshooting must only be performed after the machine has been stopped and isolated from its energy sources. Where applicable, Lockout/Tagout (LOTO) procedures should be followed.

Electrical wiring, pneumatic tubing, and safety interlocks should also be inspected regularly to minimize operational risks.

5. Cleaning and GMP Compliance

Routine cleaning is essential for both equipment reliability and pharmaceutical compliance.

After each production batch, remove plastic scraps, aluminum foil waste, dust, and product residues, paying particular attention to forming molds, sealing plates, punching tools, guide rails, and all product-contact surfaces.

Use only manufacturer-approved cleaning agents and non-abrasive tools to prevent damage to precision tooling. Cleaning and sanitization should be performed according to validated GMP procedures, with complete documentation maintained.

6. Preventive Maintenance

Modern pharmaceutical manufacturers increasingly rely on preventive maintenance rather than reactive repairs.

A typical maintenance program includes:

▪ Daily inspection of lubrication points and pneumatic systems
▪ Weekly inspection of timing belts, chains, and guide rails
▪ Monthly inspection of tooling wear and temperature control systems
▪ Quarterly calibration of temperature sensors and pneumatic controls
▪ Annual comprehensive overhaul and machine accuracy verification

All maintenance activities should be documented as part of the equipment lifecycle management system.

7. Troubleshooting Common Problems

Common production issues include incomplete blister formation, poor heat sealing, web misalignment, and inaccurate punching.

Typical root causes include incorrect temperature settings, insufficient air pressure, worn tooling, contaminated sealing surfaces, unstable web tension, or positioning errors.

Instead of repeatedly adjusting machine parameters, manufacturers should perform a structured root cause analysis (RCA) to identify and eliminate the underlying problem.

8. Long-Term Storage

When the machine is out of service for an extended period, thoroughly clean the equipment, apply anti-corrosion protection to exposed metal surfaces, release pneumatic pressure, and store the machine in a clean, dry environment.

Periodic idle operation and lubrication checks are recommended to prevent bearing seizure and lubricant degradation.

9. Documentation and Continuous Improvement

A comprehensive equipment management system should include:

▪ Production records
▪ Inspection checklists
▪ Preventive maintenance logs
▪ Calibration records
▪ Repair history
▪ Spare parts inventory

Analyzing Overall Equipment Effectiveness (OEE), downtime, failure frequency, and packaging quality enables manufacturers to continuously optimize machine performance while reducing maintenance costs.

The long-term reliability of a flat plate blister packaging machine depends not only on high-quality equipment but also on standardized operating procedures, effective process control, and a robust preventive maintenance program. By implementing GMP-compliant maintenance practices and continuously optimizing operating parameters, pharmaceutical manufacturers can improve packaging quality, reduce unplanned downtime, and maximize equipment productivity.
